Issue
Projects were being successfully completed, but were taking much longer than planned. Several items were being named as the culprit, including a cumbersome development process, insufficient number of resources, and resources with inadequate skills. Morale was low and frustration was high among the project staff, project managers, and management team.
Morale was low because internal resources were being used on low-priority projects, and high-priority projects were either outsourced or delayed. The managers of the project teams were frustrated because business priorities were not clear and resources were not allocated as effectively as possible.
Action
After an assessment of the organization, IreeTec determined that there were three main culprits: lack of clear business priorities, highly-qualified staff involved in simple projects, and poor communication between the management team. IreeTec immediately started work on identifying and prioritizing all the projects according to business impact. Working sessions with the management team to build the strategic plan addressed communication and teamwork skills.
Result
A number of projects that did not have strong alignment with the business or strong sponsorship were put on hold. Resources were re-allocated among the high-priority projects and new realistic project plans were created. Communication improved between the management team members and a strong sense of teamwork was built. Morale improved and projects completed as planned.
